From Paper Notes to Predictive Revenue: Building a Data-as-a-Service Product in Healthcare

2.5-year retainer contract

Story:

When Indagodata decided to launch a new data-as-a-service product for hospitals, the CEO brought me in as their Fractional Chief Data Officer to lead the initiative. The goal: give hospitals unprecedented visibility into surgical efficiency, technician performance, and insurance payment patterns - all within a HIPAA-compliant framework.
Hospitals were drowning in disconnected spreadsheets, paper logs, and delayed, incomplete billing. Reporting cycles stretched over weeks, and leaders had no way to forecast revenue or compare performance across surgeons or insurance partners.
Over two years, I built and managed Indagodata’s complete business intelligence foundation in Domo, automating data ingestion, cleaning, and transformation across clinical and financial data sources - from hospital billing sheets and surgical logs to QuickBooks and insurance payment systems. The result was a secure, centralized reporting product that turned static data into actionable insight - in minutes instead of weeks.

Challenges:

Manual, inconsistent reporting: Hospitals relied on spreadsheets and paper notes from multiple staff and departments, with no unified data structure or update cadence.
Limited financial visibility: No reliable view of billed vs. paid timelines or per-insurance payout patterns.
Performance blind spots: Hospital leaders couldn’t compare surgeon efficiency, technician utilization, or claim delays.
Compliance anxiety: HIPAA restrictions made most stakeholders hesitant to share or automate sensitive data.
Low data maturity: Hospital teams needed extensive handholding to trust automated reporting and interpret new metrics.

Solutions:

Full BI setup from scratch: Established a HIPAA-compliant analytics environment in Domo, enabling secure role-based access for hospital partners.
Automated ETLs and data modeling: Built transformations to align billing and payment timelines, standardize surgical and insurance data, and clean inconsistent inputs.
Cross-source integration: Unified financial, operational, and performance data, including hospital billing logs, technician schedules, insurance claims, and internal QuickBooks data.
Predictive revenue reporting: Modeled future cash flow using unpaid claim data and insurer-specific benchmarks.
Stakeholder enablement: Trained hospital teams to interpret dashboards confidently, creating sustainable data literacy within a highly risk-averse environment.

Outcomes:

Weeks to minutes: Reporting time reduced from multi-week manual compilations to real-time dashboards.
Revenue predictability: Hospitals gained the ability to forecast incoming payments based on insurance-specific payout behavior.
Operational visibility: For the first time, leaders could measure surgeon efficiency, scheduling bottlenecks, and technician performance.
Data trust and adoption: Hospital partners gained confidence in automated insights, laying the groundwork for broader data-driven operations.
Scalable product framework: Indagodata evolved from consulting to a data-as-a-service model, offering hospitals continuous insight delivery.
