Some fires need to burn. 🔥

It may seem counterintuitive for a team coach to allow a smouldering team conflict to burst into flame.

However, sometimes this is precisely what’s needed for teams to burn away frustrations and animosity so that new ideas can grow and new bonds can form.

Rather than pulling on the fire alarm and activating the sprinklers, try the opposite.

Surface the conflict.

Bring the strong emotions and differing perspectives out into the open.

And use your expertise as a team coach to build safety without judgement while keeping interactions within professional boundaries.

When handled with care, this type of controlled burn can create opportunities for deeper coaching conversations.

So the next time you feel tempted to douse the flames at the first sign of a fire, ask yourself:

Is this a fire that needs to burn?

If you coach a team, here’s how to use FIRE to your advantage:

➡️ Use it to help your team go beyond their comfort zone
Most teams have some degree of conflict, whether it’s smouldering below the surface or burning brightly for all to see.
As a team coach, you can help your team step out of their comfort zone to face this conflict head on in a constructive way.

A good way to do this is using the FIRE approach:

F – Focus on psychological safety
I – Invite perspectives
R – Regulate boundaries
E – Extract the learning

With this approach, you can use FIRE to harness fire productively in order to strengthen team relationships and performance.

As a coach, how often do you take a step back to reflect on your coaching presence?

Yesterday, we wrapped up a run of Emerge Performance's The Mindful Coach Series, a 7-week experiential program designed to help coaches use mindfulness to cultivate their coaching presence.

Over the course of the program, I worked weekly with ~20 participants to deepen their ability to listen, pause, and respond with clarity and compassion.

I enjoyed hearing and seeing how each participant used the lens of mindfulness to examine their own coaching presence.

Each had a different approach to coaching, a different style, a different vibe.
And I love that each will come away from this experience – as one participant put it – “inspired and ready to take action” in their own unique way as they shape and refine their own unique coaching presence.

Some of the most valuable learning in team coaching comes from what we observe in action.

In a recent observed team coaching session I facilitated, I noticed two big challenges the team coach faced:

1️⃣ Missing key stakeholders
2️⃣ Resistance to the coaching process

Both moments became powerful learning opportunities:

🟩 When encountering absent stakeholders, the team coach can surface the gap and its impact, leaving the decision-making to the team.

🟩 When encountering resistance, the team coach can acknowledge it and invite the team to explore its roots – without rushing to “fix” it.

This session provided a clear reminder: as team coaches, we are not the team.

Our role is to hold the space, build awareness, and let the team own their process and outcomes.

As coaches, should we make assumptions?
While there is some conventional wisdom that making assumptions is something coaches should avoid in order to keep an open mind and avoid bias, I have a different perspective:
💡 Our brains are wired to take raw data and fill in the gaps.
In other words, our brains like to make assumptions.
So rather than trying to fight our brains on this, I believe that as coaches we can work with our assumptions constructively if we apply the RSI approach.
R – Recognize how you are interpreting your client’s input
S – Surface your assumptions to your client through paraphrasing or reflection
I – Invite your client to respond to your understanding of their situation
If you are too focused on fighting your brain’s natural tendency to make assumptions, you risk not being fully present in the moment with your client.
Instead, I recommend allowing your brain to work its magic and using the RSI approach to validate your brain’s interpretations of the situation.

Not all team interventions are the same. And if you’ve ever worked with teams, you’ll know why that matters.

Over the years, I’ve seen facilitators guide conversations, trainers deliver frameworks, and consultants provide solutions. Each has its place.

But team coaching? That’s a different game altogether.

True team coaching creates a space where the team does the work together – thinking collectively, reflecting deeply, and co-creating the path forward.

No playbooks or shortcuts. Instead, just honest dialogue, shared ownership, and meaningful accountability.

Done well, team coaching can unlock:

✅ Better alignment
✅ Greater resilience
✅ Sustained performance

I’ve witnessed these shifts firsthand in both private and public sector teams. It’s powerful, and it’s needed now more than ever.

“What would you like to talk about today?”
✅ In a 1-on-1 coaching session, this question invites the client to focus the discussion on an issue that is most important or relevant to them in that moment.
❌ In a team coaching session, however, this question can open a Pandora’s box.
With more voices, more perspectives, and more individual priorities in a team setting, posing this question to the team members in attendance can derail the session before it even gets started.
This highlights one of the differences between 1-on-1 and team coaching:
➡️ As a team coach, you need to come into each session with a clearer sense of where you want to focus the discussion.
Use this to establish a clearer frame at the start of the session.
With this approach, you can still leave room for the discussion to move in different directions and uncover unexpected insights while avoiding a free-for-all of personal grievances or pet topics.
In team coaching, a bit of extra structure goes a long way!

As coaches, we give a lot. We listen deeply. We hold complexity. We support others through their challenges.
But here’s the truth: without reflection, renewal, and community, it’s easy to feel drained.
I’ve certainly felt this way many times over the years, and I’d be surprised if other coaches didn’t feel the same on occasion.
That’s why I see Group Supervision as so important.
It focuses on:

➖ Creating a reflective space where you can pause and notice what’s really happening in your coaching.

➖ Helping you gain insight from peers who bring different perspectives.

➖ Ensuring you are supported by a trained supervisor who helps you see patterns and possibilities you might miss on your own.
For me, supervision is about sustaining ourselves so we can keep showing up fully for our clients.
And in doing so, it helps us become better coaches.

Coaching is full of paradoxes. One of the biggest: How do we create movement without forcing it?
This is where I often come back to the 3 A’s Approach: 🔹 Acceptance – face what is. 🔹 Anchors – stay grounded in what matters. 🔹 Action – move, but with intention..
Here’s the paradox:
Too much acceptance can slide into passivity.
Too much action risks becoming frantic busyness.
Anchors without movement become rigidity.
But when the three work together, they create a rhythm that leaders, teams, and individuals can sustain – clarity in complexity, momentum without burnout.

Pause, reflect, acknowledge – when life and work are racing along at top speed, it can be easy to forget to do this.
But today I’m taking a moment to pause, reflect, and acknowledge the enormous progress our team at Emerge Performance has made in building The Coaching Village, our global coaching community.
This is how far we’ve come as of today:
✅ A coaching community with hundreds of members spanning 30+ countries ✅ 3 International Coaching Federation–accredited coach training programs (ACC, PCC, ACTC) ✅ 1 International Association of Coaching–accredited coach training program ✅ Multiple ICF-accredited CCE programs
✅ Weekly community events & sessions, including group mentor coaching & group supervision
✅ Our signature #BeyondCodeSeries – bringing together technology, humanity, and leadership in thoughtful conversation. ✅ A monthly organizational development–focused Ask Me Anything series with Lalit Jagtiani ✅ Programs available in both English & Chinese ✅ 4 interest groups for discussions & idea sharing ✅ A growing library of coaching resources ✅ Flexible free and paid membership options to offer maximum value to all community members

As coaches, we often create space for others to reflect. But how often do we create that same space for ourselves?
In my own journey, I’ve found that no matter how experienced you are, there are always blind spots. Subtle cues we miss. Questions that could be sharper. Opportunities where silence might have been more powerful.
That’s why I see the value of Group Mentor Coaching. It’s a space where you can:

➖ Practice in real time – not theory, but live coaching.

➖ Receive feedback that stretches you, sometimes uncomfortably, but always constructively.

➖ Learn just as much by observing others as you do from coaching yourself.
For me, these sessions remind us as coaches of a simple truth:
Mastery is not about knowing more, it’s about noticing more.
