Coda Delivery

Overview: Our AE team needs to be comfortable pulling our partners in for Coda services. Because our sellers don’t have faith in our partners' implementation capabilities, they're having an internal Technical Account Manager provide the service or a specific partner, Simpladocs.
Challenges
Our sellers and TAMs need to know that our partners can implement Coda projects
We have videos on how to learn Coda, but our partners are not allocating resources to watch them. There are a handful of videos are on the partner portal, for which we can track partner views. However, the majority of learning videos are on the Coda website, and cannot be tracked.
It’s one thing to learn from a video, but another to do a lesson in real time - for instance, you can learn how to do formulas from a video, a knowledge base, or AI, but it is much harder to create a custom formula
We need a scalable way to train partners on how to scope, estimate, and deliver custom Coda implementations for customers
Coda’s flexibility makes it harder to learn which makes it harder to train both new employees and partners.
Our internal delivery team does not have the bandwidth nor incentives to help train our partners
I am looking for recommendations on how we can give our partner the skills they need to implement Coda projects

Goal: To get our Superhuman AEs comfortable with referring our partners for Coda professional services
What is onboarding path for new TAMs, CSMs or AEs?
How are we getting our customers up-to-speed on Coda?
Level of Proficiency
SE - pre-sales
SA - after sales - implementation only - get started - building
CSM - takes over after the implementation
TAM - is tapped by the CSM for complex issues
Level I = AE/CSM (3 months)
Building starter hubs
Level II = SE/SA (6 months)
SSO/SCIM, Packs & API, Agents, one level above building a doc
Advanced formula building
Level III = TAM - they have different specialties (12 months)
Data migrations
Super complex formula and app building
engineering - agents, coding & building
Todd - data migrations

Recommendations

PB&J

Create a structured certification program with hands-on projects that partners must complete to demonstrate implementation competency.

This gives sellers confidence in certified partners’ abilities.
Use Cases
Meeting facilitation with data visualization & collaboration
Minimum Requirements:
Meeting view dynamic based on meeting date
Agenda items added automatically via template but also allows attendees to add additional topics
Data sourced from at least 2 external sources (using the packs)
At least 5 metrics auto-calculated with named formulas using data from the packs
Data snapshots stored and presented as trends
At least 3 collaboration mechanisms built into the doc (i.e., emojis to indicate “read” or “upvote,” a log for questions or blockers, sentiments, etc.)
Use of at least 1 automated notification with dynamic content (i.e., before the meeting, after the meeting, etc.)
Use of at least 1 Coda AI mechanism (i.e., metrics summary, summary of detailed notes, AI column in a table, etc.)
Project Tracking - i.e LaunchCal
Minimum Requirements:
Portfolio view of projects
Individual project tracking
Project “tiering” or classification with corresponding template of tasks for each
myProject or myTask views filtered for user
Weekly status updates with automated notifications
At least 1 Coda AI mechanism used (i.e., status summaries, auto-classification, AI driven columns, etc.)
Data sourced from at least 2 external sources (using the packs)
Stakeholder views with data / updates relevant to stakeholders (outside of the project managers / product managers)
Bonus: Time tracking or resource allocation mechanism
Build an HQ based on a function/dept
Automation
Formulas
Migration - the attendees want a deeper hands-on migration experience
Integration
Requested CS Team Involvement - We need a way to score the hands-on projects to confirm the skills and provide constructive feedback to make sure that partners are building good docs.
Requested CS Team Involvement - validation on the certification exam questions
Ted - can start in 3 and can fully own/lead in 6 months

Simulated TAM Shadowing

Historically new Coda TAMs have gotten up-to-speed by shadowing current TAMs. Since this isn’t scalable or timely, we need a different way to provide the same learning structure. Currently, we use Gong to record customer calls. We could identify which calls would provide high value and then sanitize the calls to be used as on-demand shadowing. For situations that were TAM only conversations, those could be recorded with Zoom and sanitized as well.
Requested CS Team Involvement - identify calls that would be great learning mechanisms to pass on to partners. Ideally, we could start with a structured list of the of use cases and challenges. When the TAMs have a conversation, they can flag the call and pass along to Michelle Horn.

Live - Cohort/Bootcamp

Develop a partner enablement bootcamp that combines live instruction with practical exercises. Include real-time problem-solving sessions where partners build actual Coda solutions alongside instructors. - (Similar to Dr. Dan Demer’s program)
Structured (recorded for more enablement) - the engineering team could also help with packs
Jira Pack
SFDC
HubSpot
Edu???
Slack
Requested CS Team Involvement - Provide a list of typical issues and an internal resource that can help with each topic. Not sure if this is bi-weekly or monthly. This is short-term and will lead to building a repository.

Office Hours

Provide a space where partners can bring questions and challenges to a TAM. This provides guidance and support for the partners. For our internal team, it ensures that our partners are learning best business practices and providing the best possible services.
Requested CS Team Involvement - Provide an internal resource for bi-weekly calls where partners bring questions and challenges. It would also be advantageous for the SH TAM to share any new trend or great use cases they have seen. These calls would be recorded with the intention of pulling out learning that can be turned into on-demand instruction. The transcripts could also be harvested for Q&A for the partner with the intent of building an agent for partners. If we do bi-weekly, it will take long to get our partners through their exercises.
Ted - can start in 3 and can fully own/lead in 6 months

Build a library of implementation templates and patterns for common use cases.

This reduces the complexity of each implementation and provides partners with proven starting points.
Requested CS Team Involvement - There are already templates that can be leveraged, but we need to know which ones to recommend. If we don’t have a template, then one should be built, which can be leveraged internally, by our partners, and by our customers. This will become more critical as the trampoline effect takes place, so that we create customers that evangelize Coda.

✅ Establish a partner community

A forum where partners can share solutions, ask questions, and learn from each other’s implementations. This creates scalable peer-to-peer learning.
Is the Coda Community the appropriate place, or do we need one just for partners?
Requested CS Team Involvement - If the existing Coda Community is not the best place, then we should have a dedicated comm

Create interactive sandbox environments

Give the partners a place where they can practice building Coda solutions with guided challenges that increase in complexity. This bridges the gap between passive video learning and real implementation.
Migration
Integration
Requested CS Team Involvement - We need help with the requirements of how a sandbox needs to be created and what components it will have. This is beyond the Coda environment. This is to help with migrations and integrations

Assign TAM, SA, CSM Advisor (Buddy Program)

Provide periodic check-ins and guidance without requiring full-time support from the delivery team. <Is this one-to-many, one-to-one, or one-to-all?>
Requested CS Team Involvement - It would be much better for continuity and engagement.
Implement a tiered partner program where partners advance through levels based on completed projects and customer satisfaction scores. This incentivizes skill development and helps sellers identify the most capable partners.
Requested CS Team Involvement -

Develop case studies - we need a way to make this turnkey.

Develop case study workshops where partners analyze successful implementations together, understanding the decision-making process behind different solutions. (This was from GenAI, but I’m not a fan of it)
Requested CS Team Involvement - The TAMs just need to nominate the partner case studies to the partner team to raise awareness. The actual work will be done by the partner manager & partner.

Ted found out that it takes a year of shadowing for a Coda to get up to speed
Ted was supposed to be our guy, but he’s OOO now and
Ko is thinking about a super accelerator of Coda workshop training with TAMs - flying in partners
David and Victoria said that partners can shadow them - maybe we pay for the partner time
Ko is asking for money to figure out how to train them
use Dan Deemer’s doctorate program - not in place, but did it before - 3-month async and then a master project - like Jerri and Meghan
Bonnie will connect me with Dan in June - he was going to put a proposal together for David - ✅
Get the checklist/implementation of HQ
We have 1 MHQ being implemented

The sales is second - enabling them on the sales side is hard. we haven’t had any new AEs in 2 years. The first year was really hard
They aren’t sure what it is - they are trying to put it in a bucket
The AEs that got really successful - selling a solution to a product team
Platform that can migrate from Quip and confluence
#1 what are the key plays
Delivery is first
The AEs just haven’t seen it
He told Edmond (E7) that it’s critical for them to dog food it - single #1
Then seeing them implent it #2
ClearPivot (Chris) - they have been using Coda for 10 years. They focus on sales and hubspot. Chris showed our team
All of the TAMs are great - Hannah and Steve are his go-to
Bonnie & Ted - 3/3/26
Victoria is moving to a new roles

Notes

Really Big/Complex Projects will need a TAM - our TAMs have been building them for years

Coda is flexible and can be complex
TAMs have not been documenting stuff for us to lift

We have added some in Poland - a new team to help the TAMs on day-to-day work - how are we getting them up to speed??
They have access to a TAM directly
Victoria gave Bonnie a curriculum - but it’s not ver different
