Subject: SKU-wise Inventory Tracking using RAG (Red, Amber, Green) Scorecard – Channel-level Accountability
1. Objective
To implement a SKU-wise, business unit-wise RAG inventory scorecard for each channel, ensuring daily visibility into stock status and clear accountability on restocking timelines.
The goal is to bring ownership and create daily operational discipline by proactive tracking to the channel level without automation, thereby pushing teams to stay on top of operational realities.
2. Key Points Discussed
A. RAG (Red-Amber-Green) Methodology
Each SKU’s stock status must be tracked across the last 7 days:
Red: SKU was out of stock on all 7 days Amber: SKU was partially in stock (some days available, some not) Green: SKU was in stock every day over the last 7 days For any SKU that falls under Red or Amber, and is currently out of stock (Day 7 = 0), the “Back in Stock Date” must be provided by the responsible Point of Contact (POC).
B. Structure of the Tracker
Each channel will have its own separate matrix (tab) in a shared Excel file. Each matrix will contain: Daily stock count for the last 7 days (actual inventory numbers, not just binary) “Back in Stock Date” (if applicable) Name of the POC maintaining the data C. Channels & Responsibilities
The business has been broken down into the following 6 channels, each with an assigned leader and team responsible for maintaining the data:

D. Manual Ownership – No Automation
Vivek emphasized that this tracker should not be automated. The aim is for teams to manually input data, review stock availability, and take ownership of identifying and resolving out-of-stock issues.
