Why Highly Efficient Leaders Fail
With ever-increasing demands at work, being able to get things done can be a key driver of success. But, the irony is that it can also deter success, because a focus on tasks often comes at the expense of a focus on people. Things like building relationships, inspiring a team, developing others, and showing empathy can fall by the wayside. If you sense that you may be overly task-focused, talk to your team about what you can do to focus more meaningfully on the people on your team. Seek out the advice of others who are good at balancing task- and people-focus to gain some insight into how they do it. Building greater self-awareness in the moment provides an opportunity to pause and choose a different approach. This might mean choosing not to send a slew of emails about your big project over the weekend, pausing to acknowledge a colleague’s effort, or taking the time to teach a team member something new. To be sure, task-focus and achieving results are vital for any leader, team, or organization to succeed, but without a sufficient balance with people-focus, success will be limited at every level.

The Different Words We Use to Describe Male and Female Leaders
We know that men and women are often described differently in performance evaluations, and now we have more information on exactly what some of those differences are. Researchers analyzed a large-scale military dataset (over 4,000 participants and 81,000 evaluations) to examine objective and subjective performance measures. They found no gender differences in objective measures (e.g., grades, fitness scores, class standing), but the subjective evaluations were very different. Negative words (like selfish, passive, and scattered) were much more frequently applied to women. The specific words used to describe men and women also differed. The most commonly used positive term to describe men was analytical, while for women it was compassionate. The most commonly used negative term to describe men was arrogant, while for women, it was inept — even though men’s and women’s performances were objectively the same.

Scrum and Kanban are perhaps the best known of a number of Agile software development frameworks. Let's break that down: Software Development, in very broad terms, looks like this: The Product Owner decides what to build, The Development Team builds it, and Customers use it, experience it, benefit from it in some way. What makes software development Agile is that value is delivered to the customer in small increments. And - importantly - feedback is gathered from customers and fed back into the process. It's the Product Owner's job to take input from customers - and from various Stakeholders - and organise it into a prioritised list of features and User Stories. The list is known as the Product Backlog. What happens between the Product Backlog and the Customer is what distinguishes Scrum from Kanban. As we'll see, each has its own routines and rituals. It's this person's job (see below) to help the Product Owner and Development Team to adopt and maintain good habits. In Scrum, the role is known as the Scrum Master. In Kanban, the role is known as the Agile Coach. Something that Scrum and Kanban have in common is that both are PULL systems. Without getting into two much detail, a pull system ensures that work gets from Product Backlog to Customer in the shortest possible time. A pull system also helps to uncover bottlenecks in the process, which helps to ensure that work gets from Product Backlog to Customer in the shortest possible time! As you'll see in a moment, Scrum and Kanban implement the pull system in two strikingly different ways. Scrum ----- Scrum teams work in a series of Sprints, most commonly two weeks in length. Each Sprint it proceeded by a Sprint Planning Meeting, run by the Scrum Master and attended by the Product Owner and the Development Team. Together they select high priority items from the Product Backlog that the Development Team believe it can commit to delivering in a single Sprint. This is the "pull" I was talking about earlier. The selected items are known as the SPRINT BACKLOG. For the next two weeks, the Development Team focuses on working through the items in the Sprint backlog - and ONLY those items in the Sprint backlog: in all but the most exceptional circumstances, any new requirements that arise have to wait for the following Sprint. It's common practice for Scum teams to use a board to track the progress of the work. It's called a Scrum Board... or an Agile Board... or even (slightly confusingly) a Kanban Board. Each day during the Sprint there is a Scrum Meeting: it's a stand up meeting where the team takes a maximum of 15 minutes to discuss progress and identify any "blockers". At the end of the Sprint, the work completed during the Sprint is packaged for release, and any incomplete items are returned to the Product Backlog. The Sprint ends with two rituals: The Sprint Review, which is a demonstration of new functionality to Stakeholders. The Sprint Retrospective, which is an examination of what went well, what went badly and what could be improved. The aim of the Retrospective is to ensure that the next sprint is more efficient and effective than the last. And that's Scrum! Kanban ------ Kanban does a few things differently. There's no two-week sprint: Kanban is a continuous process. And there's no Sprint Backlog; the "pull" system in Kanban happens in a different way, via Work In Progress (WIP) limits. If an Agile Board is useful for Scrum, it's a necessity for Kanban. Each column on the Kanban Board has a Work in Progress limit related to the team's capacity. For example, a team with two developers might set a

Your Strategy Needs a Strategy
Reprint: R1209E Many executives rely on a process for devising strategy suited to stable, predictable environments even when they know conditions are highly volatile and mutable. Why? Because, the authors contend, they lack a systematic way to match their strategy-making style to the particular circumstances of their industry, business function, or geographic market. These three BCG consultants offer a framework to do just that. It identifies four “strategic styles”: classical, adaptive, shaping, and visionary. Which of these is best suited to your situation depends on how far and accurately you can confidently forecast demand, corporate performance, competitive dynamics, and market expectations (predictability) and to what extent you or your competitors can influence those factors (malleability). A classical style, familiar to most managers and business school graduates, is well suited to an industry whose environment is predictable but hard for your company to change. Oil is a good example of this. An adaptive style suits an unpredictable industry, such as fashion, that players can’t alter. A shaping style is best when the industry is unpredictable but your company or another has the power to transform it. And a visionary style fits a predictable industry that is nevertheless amenable to change. Too often strategists focus only on how predictable their environment is and not on the opportunities they—or others—may have to change it.

Put Purpose at the Core of Your Strategy
Eight years ago, Malnight, Buche, and Dhanaraj launched a study of high growth in companies, looking at three strategies known to drive it: creating new markets, serving broader stakeholder needs, and rewriting the rules of the game. To their surprise, they discovered a fourth driver they hadn’t considered at all: purpose. Companies have long been building purpose into what they do, but usually it’s seen as an add-on—as a way to, say, give back to the community. The high-growth companies in the study, in contrast, had made purpose central to their strategies, using it to redefine playing fields and reshape value propositions. The purpose of Mars Petcare, for instance—a better world for pets—guided its expansion from pet food into the larger ecosystem of pet health. The purpose of Securitas—contributing to a safer society—led the firm to redesign its offering to include not just physical guards but electronic services and predictive solutions. This article explains how executives can develop and implement a purpose at their organizations. It also describes the benefits they’re quite likely to see once they do: a more unified organization, more-motivated stakeholders, broader impact, and more profitable growth.

What Is Strategy?
Today’s dynamic markets and technologies have called into question the sustainability of competitive advantage. Under pressure to improve productivity, quality, and speed, managers have embraced tools such as TQM, benchmarking, and re-engineering. Dramatic operational improvements have resulted, but rarely have these gains translated into sustainable profitability. And gradually, the tools have taken the place of strategy. In his five-part article, Michael Porter explores how that shift has led to the rise of mutually destructive competitive battles that damage the profitability of many companies. As managers push to improve on all fronts, they move further away from viable competitive positions. Porter argues that operational effectiveness, although necessary to superior performance, is not sufficient, because its techniques are easy to imitate. In contrast, the essence of strategy is choosing a unique and valuable position rooted in systems of activities that are much more difficult to match. Porter thus traces the economic basis of competitive advantage down to the level of the specific activities a company performs. Using cases such as Ikea and Vanguard, he shows how making trade-offs among activities is critical to the sustainability of a strategy. Whereas managers often focus on individual components of success such as core competencies or critical resources, Porter shows how managing fit across all of a company’s activities enhances both competitive advantage and sustainability. While stressing the role of leadership in making and enforcing clear strategic choices, Porter also offers advice on how companies can reconnect with strategies that have become blurred over time.

The Art of Asking Great Questions
While listening is an important skill, the art of asking questions is equally, if not more, important when it comes to learning more about your work tasks, unlocking hidden opportunities, delivering better results, and mitigating unforeseen risks. Great questions have three main characteristics: Great questions demonstrate that you’re thoroughly prepared for a conversation. When you convey to your client, colleague, or manager that you did your homework and are aware of the broader situation, they’ll feel respected and be more inclined to share information that makes it easier for you to do your job well. Great questions illustrate the expertise you bring to the table, without showing it off. When you try to show off, the topic of the conversation starts revolving around you. A good conversation requires both parties to get a chance to speak and understand each other. Great questions invite others to deepen or broaden their thinking, and challenge their beliefs. Such questions will likely be reciprocated with loyalty and trust. They can also help uncover new opportunities for you and your clients or colleagues. If you don’t stretch yourselves, neither of you will grow.

Does Your Strategy Have a Spine?
To clarify their strategy and communication around strategy, executives should create a simple document called a strategy spine. They should begin by imagining, as if they were an independent reporter, their company about five years into successful future. What would that success look like? What choices made it possible? Then, based on this imagined future, they can fill out the six elements of their strategy spine: planned sources of revenue, key operating assumptions, key goals, revenue implications of those goals and assumptions, investments needed, and additional infrastructure needs. The strategy spine should never be regarded as a completed work, but rather a living document to be modified as conditions change.
